Why does my hot water run out so fast?

By Dana Whitlock. Updated October 2026. Repair or replace?

Short hot water has two very different explanations. Either the heater is not working at full capacity anymore, or it never had enough capacity for the way your household uses water. The first is a repair question. The second is a sizing question that no repair fixes. So notice when it started. Suddenly, slowly, or from day one.

Likely causes

A failed lower element (electric) Pro job

Electric tanks usually have two elements. When the lower one fails, the top of the tank still heats, so you get some hot water, but only a fraction of the tank. Diagnosing it means opening live panels, which is a job for a licensed plumber or electrician.

Sediment taking up space Pro job

Minerals settle and harden on the tank floor, reducing usable volume and slowing heat transfer. Rheem lists sediment among the causes of less hot water than usual.

A broken or melted dip tube Pro job

The dip tube carries incoming cold water to the bottom of the tank. If it cracks, cold water mixes into the hot near the top outlet. A. O. Smith lists a melted dip tube and reversed connections among the causes of poor hot water delivery.

The heater is too small for demand Safe to check

DOE says to match a heater's first hour rating to your household's peak hour demand. A family that added people, a bigger tub or a rain shower can outgrow a heater that was fine before.

Temperature dial set low, or a faulty mixing valve Safe to check

A lowered dial reduces how much hot water you get before the mix turns cool. A worn mixing valve in one shower can also make it seem like the heater ran out.

Safe things to check first

  • Check the temperature dial and return it to the normal mark if it was lowered.
  • Test more than one fixture. If only one shower runs cool quickly, its mixing valve may be the culprit.
  • Add up your busiest hour of hot water use (showers, laundry, dishwasher) and compare it to the first hour rating on the yellow EnergyGuide label or the manual.
  • Look for any hot water leak, such as a dripping faucet or a warm spot on the floor, that drains the tank unnoticed.
  • Stagger showers, laundry and dishwasher runs for a few days to see if the problem goes away.

When to stop and call

Call a licensed plumber if the change was sudden, if water goes lukewarm within minutes, or if you also hear rumbling or see rusty water. Those point to a failed part or a worn tank. An electric heater whose breaker trips on reset also needs a pro. If the heater is gas and you notice any gas smell, leave the house and call the utility from outside.

Repair or replace?

Start with its age. Type the serial from the label:

If a part failed on a younger heater, repair it. If the heater is simply undersized, replacement with a higher first hour rating (or a different technology) is the only real fix, and the cost range above shows what that runs. Date the heater with the age decoder above. With DOE's averages at about 14.5 years for gas tanks and 15.1 for electric, a heater near those ages with fading output is usually worth replacing rather than repairing.

Common questions

Will turning up the temperature give me more hot water?

It stretches supply a little because you mix in more cold water, but it raises scald risk. The manual recommends point-of-use mixing valves if you go hotter.

What size heater do I need?

Use DOE's method: total your peak hour of hot water use and choose a heater whose first hour rating meets or beats it.

Can a dip tube be replaced?

Yes, it is a common plumbing repair on younger heaters. Ask the plumber to confirm it is the cause first.

Is tankless the answer for running out?

It can be, if it is sized for your flow rate and inlet water temperature. Get the sizing in writing and check the quote with our quote checker.
